Cold at the bottom, hot at the top — the radiator-sludge guide nobody wants you to read.

It's almost always sludge — black iron-oxide settling in the bottom of the panel. But before you spend £395 on a power flush, here's the diagnosis that decides whether you need a free 10-minute bleed, the £395 flush, or simply a £400 panel swap. Three different problems, three different bills.

The phone call usually starts like this: "Jamil, one of my radiators is hot at the top but stone cold at the bottom. The others are fine. What's going on?" What's going on is, almost certainly, sludge — and depending on how bad it is, the fix is somewhere between free and £495.

Here's the part nobody mentions: the position of the cold zone tells you almost everything you need to know. Cold at the bottom is sludge. Cold at the top is air. Cold all over is a valve. Once you know which one, the rest is just choosing the right intervention.

The 30-second diagnosis

↑ COLD AT TOP, hot at bottom

It's air.

Free fix: bleed the radiator with a radiator key until water dribbles out. Top up the boiler pressure to 1.2 bar afterward. Done.

Why: air rises, so it settles at the top of the panel and blocks the hot water from reaching the top half. This is a 5-minute homeowner job.

↓ COLD AT BOTTOM, hot at top

It's sludge.

Not-free fix: chemical clean (£140), power flush (£395), or radiator swap (£280-£400). Decision depends on how many radiators are affected and the boiler's age.

Why: iron-oxide silt is heavy. It sinks to the bottom of the panel and physically blocks water flow through the lower half.

If you have cold patches scattered across the radiator (not concentrated at top or bottom), you've got both air AND sludge. Bleed first. If the cold patches persist at the bottom after bleeding, it's sludge.

What is sludge, really?

Sludge is iron oxide — rust. It forms slowly inside any steel central-heating system, because the water inside your radiators is in constant contact with steel panels, steel pipework, and (in older systems) cast-iron pump bodies. Without protection, the water picks up tiny amounts of iron, which oxidise into a fine black silt.

The two protections, both of which Wembley homes built before 2010 frequently lack:

A system without inhibitor and without a magnetic filter is basically guaranteed to develop sludge after 6-10 years. A system with both can last 25+ years with no significant sludge build-up.

The black-water test

Open the bleed valve on the cold radiator and catch a teaspoon of the water in a white cup. Clear or pale yellow water: you've not got significant sludge. Dark grey or black water: sludge. Reddish brown water: active corrosion (worse than sludge — get an engineer in this week).

The four intervention levels (and what they cost in Wembley)

Level 1 — Bleed the radiator (free)

Works only for cold-at-top air locks. Open the bleed valve a quarter-turn with a key, hold a cloth under it, wait for the hiss to turn into a dribble of water, close the valve. Top up the boiler pressure. Cost: 5 minutes and the price of a radiator key.

Level 2 — Chemical clean (£140)

For early-stage sludge, where only one or two radiators show cold patches and the rest of the system is healthy. We add a chemical cleaner (Sentinel X400) to the system, run the heating hot for 2-4 weeks to circulate it, then drain and refill with fresh inhibitor. Less aggressive than a power flush, and it's all the system needs at this stage. Best for systems under 8 years old.

Level 3 — Power flush (£395-495)

For established sludge — three or more cold radiators, or one severely cold one, or sludge accompanied by a kettling boiler. We isolate the boiler, connect a flush pump that moves water through each radiator at high velocity in reverse, with chemical cleaner. Each radiator gets agitated individually with a magnet to dislodge the iron oxide from the bottom corners. Full job takes a day. We finish with a fresh inhibitor dose and a magnetic filter clean (or a new one fitted if the system doesn't have one).

Level 4 — Radiator swap (£280-400 per radiator)

For radiators where the sludge has been there so long that it's chemically bonded to the steel and a power flush won't shift it. These radiators stay cold even after a flush. Better to swap out the affected panel for a new K2 double-convector with TRV — fitted in 90 minutes. The rest of the system keeps the freshly-flushed water.

How to avoid sludge in the first place

Three habits and one piece of kit. The kit comes first.

1. Get a magnetic filter fitted (£150)

If your boiler is more than 5 years old and you don't already have a MagnaClean or Adey filter on the return pipe, get one. £150 fitted, one-off cost. It captures iron-oxide particles before they settle and will outlast the boiler. This is the single biggest difference between a system that sludges up at 8 years and one that doesn't sludge up at 25 years.

2. Top up the inhibitor every 5-7 years (£40)

The chemical inhibitor in your system water depletes slowly. A test strip from the inhibitor bottle tells you when. Refreshing is a 30-minute job: isolate the boiler, drain a litre of system water, dose the inhibitor in via the magnetic filter housing or a radiator valve, refill. Cheap insurance.

3. Run the heating hot, briefly, every month in summer

Bizarre but true. A central-heating system that sits cold and unmoving for six summer months grows more sludge than one that gets a 30-minute weekly circulation at full temperature. The water needs to move. Most modern boilers have a "summer mode" that does this automatically; turn it on.

4. Service annually (£75)

The annual service includes a magnetic filter check, an inhibitor test strip, a flue gas analyser reading, and a visual of every radiator. Anything starting to go wrong is caught before it costs you four figures.

The myth: "power flushing is a scam"

You'll read this on plumbing forums. The claim: power flushing damages systems, doesn't work, and is sold by unscrupulous engineers.

It's a half-truth. Power flushing done badly — by someone who doesn't isolate the boiler properly, doesn't agitate each radiator individually, doesn't use the right cleaner, and doesn't finish with fresh inhibitor — is a waste of money. Done properly, it's the only intervention that actually removes established sludge. The reason it gets a bad name is that some installers sell it as a default add-on to every boiler swap, even when a chemical clean would do.

The honest rule of thumb: if your radiators are cold-at-bottom and the water that comes out is black, a proper power flush is genuinely worth £395. If the radiators are cold-at-bottom but the water is clear, a chemical clean for £140 is enough. Don't pay for the bigger one if you don't need it.
